For corporate innovation & venturing teams

Your innovation sandbox — outside the corporate walls.

Some bets are too bold, too early, or too cross-cutting to test inside a financial institution. The Triality sandbox is where they get built — by motivated talent, guided by our methodology, at a fraction of the internal cost and risk.

The problem

The best bets are the hardest to run inside.

Financial institutions are built for reliability, not experimentation. Legacy systems, risk-aversion, compliance, and cost mean your boldest, most disruptive ideas are the ones least likely to get tested — and the most likely to stall on a slide.

What is missing is not ideas or budget — it is a safe-to-fail place to run the experiments, at pace, outside the constraints.

Our solution

Three ways to put the Triality sandbox to work — sized to your ambition.

Triality works as an excubator — a safe space to run innovation outside your organisation, free of its constraints, then bring the results back in. It lets you tap into fresh thinking, explore frontier technologies, and build innovation capability — through a single Innovation Challenge, a team Advisory Mission, or a Venturing Initiative.

Innovation Challenge

01Innovation Challenge

A small, time-boxed challenge one person can run, from days to a few weeks. Put a real question into the sandbox — say, map ten partners for a digital-onboarding pilot — and get structured thinking back, fast.

  • The work opportunity framing, hypothesis, and rapid validation, run by a single challenge owner in short sprints.
  • You get a concept note, opportunity summary, or options memo.
  • Capability built ideation and hypothesis skills — generating options and quickly testing which ones hold up.

The lightest-touch way to pressure-test an idea and start filling your innovation pipeline.

Advisory Mission

02Advisory Mission

A multidisciplinary team works one facet of a bigger innovation or venturing question — market thesis, regulatory architecture, tech blueprint, business case, or partnership model — over three to six weeks.

  • The work focused sprints using our methods: interviews, research, modelling, scenario and concept design.
  • You get an advisory deliverable — a playbook, blueprint, or investment/venturing thesis, with supporting annexes.
  • Capability built portfolio thinking, venture design, and governance, developed by doing focused work with our methods.

A deeper, decision-ready answer on a question that matters — de-risking your next move before you commit.

Venturing Initiative

03Venturing Initiative

A cross-functional team — internal and external — works a full innovation initiative outside your core, from discovery and validation through to a board-ready, executable plan, under a separate operating cadence and governance.

  • The work the full arc — Discover → Design → Validate → Plan — run in focused sprints with its own governance and steering.
  • You get a board-ready, executable venture plan and a clear decision — take it forward, partner, invest, or stop with documented learning — plus reusable venturing assets.
  • Capability built deep corporate-venturing ability — deal structuring, governance, portfolio management — and strategic innovation.

A validated, board-ready venture with the evidence to take it forward — or the confidence to stop.

Two ways to engage

Dip in, or commit to the journey.

Full-cycle programme

Commit across all three formats over a defined period, with a managed innovation portfolio and a learning agenda. Challenges surface opportunities, missions sharpen the best of them, and initiatives shape the strongest into board-ready, ready-to-execute ventures — building innovation and venturing capability step by step.

Ad-hoc engagement

Come with a specific need and plug into whichever format fits its scope and maturity — just a challenge, just a mission, or straight into a full initiative — with the option to grow into the others later.

In both modes we apply excubation principles: we separate innovation from day-to-day execution, and build a lasting innovation capability through doing, not training alone.

How an engagement works

One clear path, whatever the scale.

Whether it's a small innovation challenge, a targeted advisory mission, or a full initiative, every engagement follows the same five stages — so you always know what happens next, and what you walk away with.

1

Discovery & scoping

We clarify the need, define the scope, and pick the format that fits.

2

Engagement design

We agree objectives, deliverables, timeline, team, and governance.

3

Execution & iteration

Work runs in focused sprints, with check-ins and adaptation as evidence comes in.

4

Synthesis & decision

Outputs consolidate into a clear decision — stop, continue, or scale.

5

Capability capture

We document the methods, lessons, and reusable assets, so the capability stays with your organisation.

The broader value

What this means for your organisation over time.

Working with the Triality sandbox is more than a series of projects. Organisations that engage build a repeatable innovation and venturing capability — methods, playbooks, and governance that stay in-house. They foster a culture of innovation from within, giving their people real reps in a safe-to-fail environment. And they turn innovation into an operating system, not a one-off initiative.

A skills-based organisation doesn't start with roles and hierarchies; it starts with capabilities and potential. When we design around skills, we unlock agility, widen opportunity, and turn innovation into our core operating system.
